Pioneer conducted a comprehensive assessment to identify technology gaps and provided a strategic roadmap for improvement. This resulted in a clearer technology direction, enhanced project management, and a more efficient IT structure.

The Challenge

A member-owned organization dedicated to empowering leaders in trades through continued education experienced rapid revenue and membership growth over the past four years. Facing challenges with their internally developed IT systems that were not scalable and poorly integrated with other tools, the organization sought to identify potential efficiencies within their IT department. Pioneer was engaged to assess the current technology assets, address gaps in the technology landscape and management operating systems, and provide recommendations for a future CIO role and a detailed roadmap for implementing these efficiencies successfully.

Our Approach

Stakeholder Engagement and IT Team Collaboration:

  • Conducted stakeholder interviews with department leaders to understand their technology usage and interactions with IT.
  • Met with the IT team to discuss ticket and project prioritization, technology landscape assessment, and meeting cadence.

Comprehensive Technology and Management Assessments:

  • Developed a technology assessment and gap analysis, evaluating over 80 tech assets against, risks, costs, and strategic alignment.
  • Created a Management Operating System (MOS) assessment, identifying gaps and opportunities in governance, tools, team structure, meetings, and norms, and recommended a Business Owner role for future tech projects.

Strategic Recommendations and Leadership Planning:

  • Provided detailed recommendations for technology efficiencies in a Technology Roadmap, focusing on low code/no code systems, ERP integration, and a dedicated CRM system.
  • Based on the MOS assessment and Technology Roadmap, provided a CIO needs assessment highlighting focus areas for a future CIO, considering current IT leadership skill gaps.

Comprehensive Technology Overview

Leadership gained a comprehensive overview of all tech assets (80 total), revealing duplicate systems, integration gaps, and spend.

Strategic Roadmap for IT Department

The CEO received a clear roadmap for technology efficiencies, providing direction for the IT department for the first time.

A Business Owner role was piloted to bridge the gap between IT and other organizational leaders.
